SEO KPIs — 15 Metrics That Actually Matter (and How to Build the Dashboard)

Add as Preferred Source on Google
Table of Contents

Traffic in SEO is the number of visits a website gets from unpaid search results, usually called organic traffic. You measure it as clicks in Google Search Console or organic sessions in GA4. It's one of the core SEO KPIs, but traffic only matters when it turns into leads, sales or signups.

Key takeaways

A common complaint on r/SEO is agencies that send a 20-page ranking report and never mention leads. Fair complaint. The SEO KPIs below start with money and work backwards.

Vanity metrics vs business KPIs

A vanity metric goes up and makes everyone feel good, but doesn't tell you whether SEO is paying for itself. A business KPI connects to revenue, or directly explains a change in revenue.

Vanity metrics aren't useless. They're diagnostic. Impressions, keyword counts and backlinks help you understand why the business numbers moved. They just shouldn't be the headline.

Metric Vanity or business? Why Better version to report
Keyword rankings (all) Vanity Thousands of irrelevant long-tail terms inflate it Avg position for priority topic groups
Total organic traffic Diagnostic Includes brand searches you'd get anyway Non-branded organic clicks
Total impressions Diagnostic Can rise from AI Overviews with no extra clicks Impressions for pages that convert
Backlink count Vanity Volume says nothing about quality New referring domains from relevant sites
Tool "SEO score" Vanity Third-party metric, not used by Google Count of fixed indexing and technical issues
Organic leads or sales Business Tied directly to revenue Organic key events by landing page
Organic revenue or pipeline Business What the budget holder cares about Revenue per organic session, SEO ROI

15 SEO KPIs grouped by what they tell you

I group SEO metrics into four buckets. Visibility tells you whether people see you. Engagement tells you whether the right people arrived. Conversion tells you whether it paid off. AI visibility covers answers where there may be no click at all.

Visibility KPIs

1. Non-branded organic clicks. The single best SEO growth metric. Search Console's branded queries filter, rolled out to all eligible sites in March 2026, splits clicks into branded and non-branded without regex. Brand clicks mostly reflect marketing and word of mouth. Non-branded clicks show SEO bringing in new people.

2. Impressions. How often your pages appear in search results. Use it as an early signal: impressions usually rise before clicks when new content starts ranking.

3. Click-through rate (CTR). Clicks divided by impressions. A falling CTR with stable positions often means the results page changed (an AI Overview appeared, or more ads). Check the SERP before rewriting titles.

4. Average position for priority topic groups. Group 20-50 keywords that matter commercially and track the group's average. Single-keyword rankings swing daily. Groups show direction.

5. Indexed pages vs pages you want indexed. From the Page indexing report. If your important pages aren't indexed, nothing else on this list moves. My guides to crawled, currently not indexed and discovered, currently not indexed cover the fixes.

Engagement KPIs

6. Organic sessions and users (GA4). GA4's count of visits from organic search. It won't match Search Console clicks exactly, because of consent banners, ad blockers and how each tool counts. Pick one as your source of truth for traffic and stick with it.

7. Engagement rate. The share of sessions that lasted 10+ seconds, had a key event or viewed two or more pages. Compare it between landing pages, not against industry averages.

8. Landing pages earning organic clicks. How many URLs got at least one organic click this month. If you publish 10 posts a month and this number doesn't move, the new content isn't ranking.

Conversion KPIs

9. Organic key events. GA4 renamed "conversions" to key events: actions you mark as important, like form submits, demo requests, calls or purchases. Report these by organic landing page.

10. Organic conversion rate. Key events divided by organic sessions. It shows if you're pulling in buyers or just browsers.

11. Organic revenue or pipeline value. For ecommerce, GA4 purchase revenue from organic. For lead generation, match form submits to CRM deals and report pipeline or closed revenue.

12. Cost per organic acquisition. Total SEO spend (people, tools, content, links) divided by organic leads or customers. Put it next to your paid search cost per acquisition. This is the number that protects SEO budgets.

AI visibility KPIs

13. AI Overviews and AI Mode impressions. Search Console's generative AI performance report shows how often your links appear in AI Overviews and AI Mode. Google finished rolling it out worldwide on 31 August 2026 (Search Central announcement). It reports impressions, not clicks, so pair it with metric 1.

14. AI referral sessions. Visits from chatgpt.com, perplexity.ai, gemini.google.com, copilot.microsoft.com and similar. In GA4, filter session source with a regex such as chatgpt|perplexity|gemini|copilot|claude.

15. AI mention or citation share. How often your brand is named or cited for a fixed set of prompts across ChatGPT, Perplexity and Gemini. You'll need a prompt-tracking tool or a manual monthly test for this. My guide to AI search visibility explains how to set one up.

How to track SEO KPIs in GSC and GA4

Here's the setup I'd use for a small or mid-sized site. It takes an afternoon.

  1. Verify a Domain property in Search Console. A Domain property covers all subdomains and both http and https.
  2. Link Search Console to GA4. In GA4 Admin, go to Product links and add Search Console. That adds query and landing page data inside GA4.
  3. Mark key events in GA4. Pick the three to five actions that mean real business: lead form, demo booking, phone click, purchase. Don't mark scrolls and page views.
  4. Set up the branded queries filter. In the Search Console Performance report, add the branded filter if your site is eligible. If not, use a regex query filter with your brand name and common misspellings.
  5. Create an AI referral channel. In GA4, add a custom channel group with an "AI assistants" channel matched on source, placed above Referral so AI traffic doesn't get lumped in.
  6. Define priority topic groups. List the keyword groups that map to your products or services and track them in your rank tracker.
  7. Connect CRM data. Pass organic lead source into your CRM (hidden form field or UTM capture) so you can report pipeline, not just form fills.
  8. Build the dashboard in Looker Studio. Connect the Search Console and GA4 data sources and build one page per KPI group.
  9. Write down your baseline. Record the last 3 months and the same period last year for every KPI before you change anything.

Google explains how each Search Console metric is counted in its Performance report documentation. It's worth reading once, because "average position" doesn't mean what most people assume.

SEO reporting cadence

Not every metric needs the same rhythm. Checking rankings daily leads to overreacting to noise.

Weekly (for the SEO team only): indexing errors, sudden click drops, server errors, key event tracking still firing. This is a health check, not a report.

Monthly (for stakeholders): the full SEO reporting pack. Lead with conversion KPIs, then visibility and AI visibility as the explanation. Compare month on month and year on year, since seasonality fools month-only comparisons.

Quarterly (for leadership): cost per organic acquisition, organic revenue or pipeline trend, and what you'll change next quarter. This is where the SEO strategy template review happens.

After a Google core update: compare two weeks before and after for affected pages. Don't make big changes until the rollout finishes. My Google core updates guide explains how to read the data.

One rule for every report: each chart gets a one-line "so what". A graph without an explanation is the report nobody reads.

How to structure your SEO KPI dashboard

The dashboard follows the structure above: one Looker Studio report, four pages.

Build it with your own Search Console and GA4 data sources, and add a brand regex so branded and non-branded queries are split. The AI visibility page needs the custom channel group from step 5.

Set up the dashboard above, then read the SEO ROI guide so your next report opens with the number your boss actually asks about.

Frequently asked questions

What is traffic in SEO?

Traffic in SEO is the number of visits your site gets from unpaid search results, called organic traffic. Search Console reports it as clicks, and GA4 reports it as organic sessions. The numbers won't match exactly, so pick one as your main source and track non-branded traffic separately.

What is an SEO score?

An SEO score is a number from a third-party tool, like a site audit health score, that rates technical and on-page issues. Google doesn't use it. It's useful for tracking fixes over time, but a perfect score doesn't guarantee rankings, so don't report it as a business KPI.

What is SEO visibility?

SEO visibility is how often your site appears in search results for the keywords you care about. Tools estimate it as a visibility index. In Google Search Console, the closest measures are impressions and average position for priority topic groups, plus AI Overviews and AI Mode impressions.

Which SEO KPIs matter most?

For most businesses: organic leads or revenue, organic conversion rate, non-branded organic clicks and cost per organic acquisition. Visibility and engagement metrics explain changes in those numbers. AI referral sessions and AI Overviews impressions are now worth tracking alongside them.

How often should you report SEO metrics?

Check health metrics like indexing errors and traffic drops weekly. Send stakeholders a monthly report that compares month on month and year on year. Review cost per acquisition and revenue trends quarterly. Daily rank reporting mostly measures normal fluctuation.
